There are three components, and only one of them makes sense to build yourself.
What can you put your own name on?
The report, the recommendations, the prioritisation and the delivery. What you should not do is claim to have built the measurement, because the first technical client who asks how the score is computed will find out.
Saying you use a specialist engine and interpret it for their business is a stronger position anyway. Nobody expects their agency to have built their own crawler.
How do you scope the first engagement?
Bounded diagnostic, fixed fee, delivered in a week. It qualifies the client, produces the evidence, and the findings define the remediation scope so you are not guessing at a proposal.
Price the remediation off the finding count rather than hours, because the finding count is visible to the client and hours are not. What the market charges has the ranges.
What should you never promise?
Three things, and each one has burned somebody already.
- Placement in a named assistant. Nobody controls that, and the answers vary between sessions.
- A specific score by a specific date. You control the fixes, not the scoring of a third party system.
- That results are permanent. Assistants recompute, and a store that was named in March can be absent in June.
