The four-band ladder for measuring how legible an organization is to AI
What it is
A maturity model is a shared ladder. It lets a brand, an analyst, or a journalist say "this company is at level 2" and have everyone mean the same thing. The AI Visibility Maturity Model does that for one question: how well can AI answer engines read, understand, and cite this organization?
It maps directly to the AI Visibility Score (AIVS), a 0 to 100 number built from five measured metrics (Front Door, Entity Integrity, AI Readability, Mesh Integrity, Authority Signal, see the AI Legibility Framework v1.0).

Level 1, Invisible (0 to 39)
AI cannot reliably understand or cite the organization. Usually one of three things is broken at the root: the front door is shut (bot-wall, JavaScript-only render, error pages), the entity layer is absent, or the content can't be parsed at all. The site may look completely normal to human visitors. This is the most dangerous band precisely because nothing in a normal analytics dashboard reveals it.
Typical symptom: "We have great content and traffic, but AI never mentions us."
Level 2, Partially Legible (40 to 59)
The most common band. AI can read some of the site and understand parts of it, but coverage is patchy and the entity layer is thin. The brand shows up occasionally, inconsistently, and often with wrong or incomplete details.
Typical symptom: "Sometimes AI gets us right, sometimes it invents things."
Level 3, AI-Legible (60 to 79)
The site is reliably readable and citable. The front door is open, products and brand are clean machine-readable entities, content is extractable, and the internal mesh is coherent. AI can understand what the organization does, for whom, and cite it with confidence.
Typical symptom: "AI describes us accurately and recommends us in the right context."
Level 4, AI-Native (80 to 100)
The organization is structured for machine reading from the ground up, not retrofitted. Entities are complete and richly connected, content is authored for extraction, freshness and authority signals are maintained as a discipline. The brand is a default, trusted source an answer engine reaches for.
Typical symptom: the brand is cited as the reference others are compared against.

About 7 in 10 stores sit in Partially Legible. Almost none have climbed to AI-Legible, and no store has reached AI-Native. The ladder is real, and almost everyone is on its bottom two rungs.
How to move up a band
Movement is not linear effort, it is unblocking the lowest broken layer first:
- Invisible → Partially Legible: open the Front Door (the single highest-leverage fix; it's binary).
- Partially Legible → AI-Legible: fix Entity Integrity (the most-failed metric), make every product and the brand a complete machine-readable record.
- AI-Legible → AI-Native: make AI Readability, Mesh Integrity, and Authority Signal an ongoing discipline, not a one-time project.
Why this matters as a standard
When a brand can say "we moved from Invisible to AI-Legible this quarter," AI visibility becomes a managed metric with a target, like moving Core Web Vitals from red to green. That is the difference between a topic people read about and a standard people are measured against.
